HVAC marketing and SEO

Your phone rings in July and goes quiet in April. Your marketing should know that.

HVAC has the most extreme seasonality in home services. Search for heating repair swings almost 600 percent between January and October, and AC repair jumps 266 percent in July. Almost every marketing plan sold to HVAC contractors ignores this and spends the same money every month.

The thing nobody plans for

What HVAC demand actually does across a year.

This is a demand index calibrated for the Mid-Atlantic and Western Pennsylvania, where 100 is the annual average. If you run level budgets, you are overpaying in April and underfunded in July.

MonthCoolingHeatingTotal index
January30200130
April807075
July32020175
Sources: seasonal search trend data for home services, furnace repair peaking in January and AC repair surging 266 percent in July. Your market will differ, and a heating-heavy climate shifts the curve.

The number that matters is not the peak, it is the ratio. July runs more than double April. A contractor who spends evenly across the year is buying their most expensive clicks in the month when the fewest people are searching, and running out of budget in the week the heat breaks.

Ranking behaves differently, and that is the whole argument. Rankings do not reset in April and they do not get outbid in July. When a heat wave hits and every competitor raises their budget the same morning, the businesses already ranking capture that surge without paying more for it.

The arithmetic

What an HVAC lead is worth, and what it costs.

Published benchmark ranges rather than our estimates. Check them against your own numbers before you believe anybody, us included.

ChannelLead to booked jobCost per lead
Google Local Services Ads~31%$45 to $85
Google Ads, non-branded search~12%$80 to $150
Google Ads, branded searchHigh~$34
Shared lead platforms10 to 28%$25 to $75
Sources: Local Services Ads convert at roughly 31 percent lead to customer versus 12 percent for traditional PPC; HVAC cost per lead typically $80 to $150 on non-branded search in 2025 to 2026. Shared leads go to three or four contractors at once.

Now the ticket. A diagnostic call is $75 to $200. Repairs run $150 to $700. A system replacement is $7,500 to $14,000, and a combo replacement in a high cost of living metro reaches $13,500. Blended revenue per booked call lands between $450 and $950, with the best shops above $1,200.

That math is why HVAC clicks cost what they do, and it is also why nobody is going to stop bidding. Paid is not a bad channel here. It is a channel where you rent the position, the price only goes up, and the moment you stop paying you are invisible.

3 of 8

HVAC companies in our monthly Visibility Index showed up in all three places a customer checks before calling: Google search, the map pack, and AI answers. That was the joint lowest of the eight trades measured. Every one of them already ranked in the map pack.

The lever most shops leave alone

Maintenance agreements are the fix for the seasonal swing.

This is the most useful thing on this page and it has nothing to do with hiring us.

Fewer than 35 percent of residential HVAC companies actively sell maintenance agreements. The ones that do report 20 to 40 percent higher annual revenue per customer and dramatically smaller seasonal swings, with renewal rates between 75 and 90 percent. Roughly 42 percent of homeowners already subscribe to a plan somewhere and another 37 percent say they would.

A book of twenty new agreements a month at $35 each builds past $100,000 in recurring revenue inside a year. That revenue arrives in April, which is exactly when it is worth the most to you.

Where marketing touches this: the plan has to be findable and legible before the call, not just pitched at the end of a service visit. A real page explaining what is included, what it costs and what it does not cover gets found by people already searching for tune-ups in the shoulder season, and it gives your technicians something to point at instead of improvising.

The work

What HVAC SEO actually consists of.

📍

The map pack

Where “ac repair near me” and “furnace repair [town]” get decided. Categories, services, service area, real job photos, and posts timed to the season. Biggest lever, fastest to move.

⏰

Speed to lead

Responding inside five minutes is associated with up to 21 times more conversions. In an emergency category this outranks almost every clever thing an agency can do to a website.

Non-negotiable
⭐

Reviews, continuously

73 percent of homeowners stay with the company that served them last. Recent reviews that name the actual job, the system type and the town do more than star count alone.

Compounding
🏭

Service and town pages

AC repair, furnace repair, heat pumps, mini splits, ductwork, maintenance plans, each its own page. Then the towns you genuinely serve, written properly rather than duplicated.

How we work

The first ninety days for an HVAC company.

Measure and fix the foundation

Where you stand across Google, the map and AI answers, then profile, categories, review flow and the technical signals. Fastest visible movement.

Build the pages that rank

Service pages for repair, replacement, heat pumps and maintenance. Real town pages for the areas you actually cover. Written to be read, structured to be ranked.

Build ahead of the season

Heating content indexed before October, cooling content before May. The point is to already rank when the weather turns, not to start writing that week.

Same local SEO program we run everywhere, weighted for a trade with big tickets and violent seasonality. If paid belongs in your mix, we run that too, and we will tell you honestly which one your situation needs first.

Questions we get

What HVAC contractors ask.

Should I run Local Services Ads or SEO?

Both, in that order, for different jobs. Local Services Ads convert at roughly 31 percent lead to customer against about 12 percent for traditional PPC, and you are charged per qualified call rather than per click. That is the fastest way to buy calls this week.

SEO is the part you keep. It does not reset each season and it does not get outbid during a heat wave. Most established shops should run always-on Local Services Ads and shift the mix toward owned visibility over time.

How long does HVAC SEO take to work?

Map pack and profile improvements often show within a few weeks. Competitive search terms usually take a few months.

The seasonal reality matters more than the average. Work started in August is aimed at the heating season, not at August. Nobody can guarantee a position, because there are three map pack slots and no agency controls who fills them.

How should my budget change through the year?

Paid spend should scale with demand rather than sit level, heavier in July and January, lighter in the shoulder months, with room held back for weather events that spike emergency search overnight.

The SEO and content work runs the opposite way. Shoulder season is when you build, because that is when you have the time and when the pages have room to index before they are needed.

Do I need a page for every town I serve?

For the towns you genuinely serve, yes, because each has its own map pack and its own results. The failure mode is generating twenty near-identical pages with the town name swapped. Google has discounted that pattern for years and it can actively hurt you.

Fewer, real pages beat many templated ones.
